Malting: The Craft Behind Beer and Whisky

Every pint and dram begins with controlled germination — a process that determines colour, flavour and character before a single drop ferments.


What malting actually does

Strip away the romance of the brewery or distillery and you arrive at a simpler, older process: convincing a grain it is about to become a plant. Malting is controlled germination. Barley is steeped in water until moisture triggers the seed to sprout. As it does, it produces enzymes — specifically amylases — whose job in nature is to break down the grain's starch reserves and feed the growing shoot. The maltster's job is to catch this moment and halt it.

That halt comes via the kiln. Dry heat stops germination and locks in those enzymes, leaving the brewer or distiller with a grain that, when mashed with hot water, will convert its starches into fermentable sugars. Without malting, there is nothing for yeast to eat. The malt is not a flavouring agent added to a process — it is the process.

How the kiln sets the flavour

Kilning temperature is the single variable that stretches one humble grain across an enormous spectrum of colour and flavour. Pale malt — kilned at relatively low heat — preserves most of those enzymes and produces a light, biscuity base. Push the temperature higher and you get amber and brown malts, with progressively more toasted, nutty character. Higher still, and the result is black patent malt: dense, almost coffee-dark, the malt that gives stout its depth and colour.

A golden lager and a black stout are both built from barley; what separates them is almost entirely what happened in the kiln. This is why a maltster's work is closer to a baker's instinct than a chemist's formula. The difference between a crystal malt and a chocolate malt is a matter of time, temperature and exactly when moisture leaves the grain — decisions made by eye and experience as much as by dial settings.

Peat, smoke and the Islay question

In Scotland's whisky regions, and particularly on Islay, the kiln does something extra. Peat — dense, partially decomposed vegetation cut from the moorland — is burned beneath the grain as it dries. The smoke carries phenolic compounds directly into the malt, and those compounds survive fermentation, distillation and years in oak to emerge as the medicinal, smoky, iodine-edged character that defines those whiskies.

The intensity depends on how long the malt is exposed to peat smoke, measured in parts per million of phenols. Islay peat has its own botanical signature, shaped by the particular mosses and heathers that formed it over centuries. Peat from elsewhere burns differently and smells different. It is one of the clearest examples in British food and drink of a raw material being genuinely irreplaceable.

Floor maltings and what has been lost

Until the mid-twentieth century, floor maltings were standard. Steeped grain was spread across stone or wooden floors, then raked and turned — by hand, or later by mechanical paddles — to keep the temperature even and prevent the rootlets from matting together. Germinating grain generates its own heat, and managing that heat without refrigeration or sensors was entirely a matter of craft knowledge passed down through the trade.

Industrial drum maltings changed the economics decisively. Rotating drums could process far larger volumes with far fewer people, and for most of the brewing industry the transition made straightforward commercial sense. Floor maltings survive today at only a handful of British sites, most of them closely serving the whisky industry, where character and provenance carry enough weight to justify the additional labour. A few are attached to historic breweries and function partly as visitor attractions — which is not a criticism. That they survive at all keeps the knowledge alive.

Walking through a working floor maltings — the low warmth, the faint sweet-green smell of germinating grain — makes the industrial version feel like an abstraction. Both produce malt. Only one shows you what malt really is.
