Where the name comes from
The origin is pleasingly literal. The original machine had a shell-like shape — concha being the Spanish for shell — and the name stuck even as the equipment evolved into trough-shaped rollers and rotary tanks. Invented in late nineteenth-century Switzerland, conching arrived when chocolate was still a coarse, often astringent drinking paste rather than anything resembling a bar.
What it solved was fundamental. Cocoa mass fresh from grinding is gritty, acidic and unpleasant to eat straight. Conching is the step that changes all of that.
What the machine is actually doing
Conching is sustained mechanical kneading combined with aeration — the chocolate is worked continuously, sometimes with gentle heat, for an extended period. Three things happen at once.
- Particle reduction. The grinding action brings cocoa and sugar particles below the threshold at which the tongue detects individual grains — roughly twenty microns. Above that size, chocolate feels sandy; below it, smooth.
- Acid removal. Raw cocoa carries volatile acids that produce sharp, sour top notes. As the mass is kneaded and aerated, those acids evaporate. The flavour rounds out and becomes less aggressive.
- Fat coating. Cocoa butter — whether naturally present or added during the process — gets distributed until it coats every particle. This produces the characteristic melt: not merely smoothness on the tongue, but the way chocolate yields evenly as it warms.
None of these things happen quickly, which is precisely the point.
The argument over duration
Ask ten craft chocolate makers how long they conch and you will get ten different answers, each with a strong opinion attached. Some beans need only hours; others respond better to two or three days. The variables include the origin of the cacao, the fermentation and drying it received on the farm, and what the maker wants the finished bar to taste like.
The conventional assumption is that longer equals smoother and more refined. Craft bean-to-bar makers have increasingly pushed back on this. Over-conching strips out complexity along with the harshness — the same process that drives off unpleasant acids can flatten the brighter, fruitier notes that make a single-origin bar interesting. A chocolate from a fine Peruvian or Madagascan bean might carry distinct citrus or red-fruit characteristics worth preserving. Conch it too long and those qualities dissolve into a generic, if perfectly smooth, result.
This is why some makers conch briefly by design, accepting a little more edge in the flavour profile in exchange for something livelier. It is a creative decision as much as a technical one, and it sits at the heart of what distinguishes one craft bar from another even when both start from the same origin cacao.
Why it matters to the person eating the bar
Most chocolate packaging will not tell you how long a bar was conched, and it does not need to. Understanding the process does change how you taste, though. A slight brightness — almost a tang — in certain dark bars is not a flaw; it may be a deliberate choice to preserve character. The near-liquid smoothness of a well-tempered milk chocolate is partly the result of thorough conching ensuring even fat distribution before the bar is moulded.
Conching also explains something that often puzzles people about mass-produced versus craft chocolate. Industrial chocolate is conched for consistent texture at scale. Craft makers, working in smaller batches, can stop the machine earlier or later depending on what a particular batch of beans seems to need. That judgement — essentially tasting as you go — is something an automated line is not built to do.
It connects directly to the broader bean-to-bar approach: every decision, from fermentation to final conch, should serve the specific cacao rather than a standardised outcome. Conching is where much of that philosophy either pays off or gets lost.
A process still shaped by feel
For all the science involved — particle physics, chemistry, rheology — experienced makers will say that knowing when to stop is partly intuitive. You taste at intervals, watch how the mass flows, then make a call. The machinery has grown far more sophisticated since those first shell-shaped rollers, but the underlying judgement has not changed much.
That tension between precision and instinct is what makes chocolate-making genuinely interesting as a craft. Conching is the clearest example: a process defined by time, but not one a timer alone can get right.
